A good escape room puzzle is one where the solver knows they are right before anyone tells them, and where the moment of realization feels earned rather than lucky. Almost everything else follows from those two things. The puzzle has to be solvable from what is in front of them, its difficulty has to come from the leap rather than from hiding the pieces, and when someone gets stuck they should be stuck at a specific point they can describe out loud.
We are Puzzling Pursuits, and we design these for a living, so the rules below are the ones we actually apply. Difficulty is not the hard part. Anyone can make a puzzle nobody solves.
The nine rules, short version:
- The answer proves itself.
- Everything needed is in front of the solver.
- Difficulty lives in the insight, not the hiding.
- A stuck solver is stuck somewhere specific.
- It survives a group.
- The materials suggest what to do with them.
- Hints are designed alongside the puzzle.
- Destroying components is a deliberate choice.
- Someone who did not design it tests it.
1. The answer should prove itself
The best puzzles output something obviously correct: a word that fits the blanks, a four-digit number when you are looking at a four-digit lock, a shape that lines up.
If the solver has to ask "is this right?", the puzzle has already failed, because you have replaced satisfaction with doubt. Design backwards from the answer and make sure the output has a shape the solver can recognize.
This is also what makes a puzzle work without a host standing over it. Anything played at a kitchen table has to self-verify, because there is nobody in the room who knows the answer.
2. Everything needed has to be in front of them
Fair clueing means every element required for the solve is present, and nothing required is assumed.
The most common version of this failure is outside knowledge. A puzzle that needs you to know the periodic table, or a specific film, or American state capitals, is not testing puzzle-solving. It is testing whether you happen to know a thing. Box One, which is otherwise very well made, gets criticized for exactly this. Reviewers on theory11's own product page note that some of its trivia is US-centric, and players elsewhere reach for a search engine, which breaks the spell.
Universal knowledge is fine, meaning the alphabet, numbers, colors, cardinal directions and how a clock face is laid out. Anything past that needs to be supplied.
3. Difficulty should live in the insight, not the hiding
There are two ways to make a puzzle harder. You can make the leap less obvious, or you can make the pieces harder to find. Only the first is design.
Hiding a clue under a table leg adds time, not difficulty. It converts a puzzle into a search, and searches are frustrating in a way that puzzles are not, because there is no way to be clever about them. If your difficulty curve depends on how well things are concealed, the puzzle underneath is probably too easy.
The test: if you handed the solver every component laid out on a table, would it still be a good puzzle? If yes, the difficulty is in the right place.
4. A stuck solver should be stuck somewhere specific
Watch someone play and listen to how they describe being stuck.
"I have these six symbols and I do not know what they map to" is a healthy stuck. They have understood the puzzle and are working the problem. "I do not know what I am supposed to be doing" is a design failure, and it usually means the puzzle did not signal its own goal.
Every puzzle should announce what kind of answer it wants before it asks for one. A grid of letters with a keyhole drawn in the corner tells you to find a word. The same grid with no framing tells you nothing.
5. It has to survive a group
Most of these games are played by two to six people at one table, which is a constraint that pure logic puzzles handle badly.
A single-thread puzzle means one person solves and everyone else watches. The fix is either parallelism, where several strands can be worked at once and combined, or a puzzle with enough physical surface that multiple hands are useful. Our own boxes are built for one to six players for this reason, and a game that only works solo is a different product.
The failure mode is worth naming because it is invisible in testing if you always test alone.
6. The materials should suggest what to do with them
Physical design carries instruction. A card with a folded corner invites folding, and a wheel with a rivet through it invites turning without a word of explanation.
Get this right and you can cut most of your written instructions, which is good, because instructions are where immersion goes to die. Get it wrong and solvers will handle the object in ways you never anticipated, usually more destructively than you hoped.
7. Hints are part of the design, not an apology
A hint system is what lets one puzzle serve both a first-timer and someone who has played thirty of these.
Tiered hints work best. The first nudges toward what kind of puzzle it is, the next toward the mechanism, and the last gives the answer outright. How many rungs sit in between is a property of the puzzle rather than a number you pick in advance. Ours run from two on the simplest up to eight on the hardest, because what the ladder is really counting is the number of separate places a solver can stall. We keep them online and optional with no timer, which means a group can ignore the whole thing, and plenty of them do.
Design the hints while you design the puzzle, not afterwards. If you cannot write a first-tier hint that helps without spoiling, the puzzle probably has only one point of entry, which is a problem in itself.
8. Think hard before anything has to be destroyed
Cutting, tearing and writing on components are all legitimate mechanics, and some excellent games lean on them. EXIT: The Game builds destruction into its standard line, and that manual tells you to reach for scissors.
The cost is that the game becomes single-use. It cannot be lent, gifted onward or replayed by anyone else in the household. We took the other route and made it a hard constraint that none of our puzzles require cutting or writing on the materials, so a finished game can be passed to a friend intact.
Neither approach is wrong. What matters is deciding on purpose rather than discovering afterwards that your game is disposable.
9. Someone who did not design it has to test it
You cannot test your own puzzle. You know the answer, and knowing the answer makes the path look obvious in a way it never is for a solver.
You are watching for where they hesitate, what they pick up first, which wrong theory they commit to, and how long they persist before frustration turns into resentment. That last threshold is the real number you are trying to find, and it is shorter than most designers think.
Ours is twenty minutes. If a single puzzle keeps a tester stuck for longer than that, we treat it as a fault in the puzzle rather than in the tester.
We also do not aim every puzzle at that ceiling. In any one of our games only some sit at the hard end and the rest are deliberately a step easier, because a box where every puzzle is a twenty-minute wall is exhausting to play rather than satisfying. The difficulty curve across a set matters as much as the difficulty of any single puzzle in it.
Test with people outside your household too. Households share references, in-jokes and habits of thought, and a puzzle that lands perfectly with your own family can be opaque to everyone else.
For our own games that means more than a dozen testers each, picked because they think in different ways. Most puzzles come back needing a few tweaks, and we treat that as the normal outcome. A few need a major revamp, and every so often one is beyond saving and gets built again from scratch.
How to tell whether your puzzle is any good
Four questions, in order of how often they catch something:
- Could a stranger solve this with only what is in the box?
- Is the difficulty in the leap, or in how well I hid things?
- When my tester got stuck, could they say what they were stuck on?
- Did they feel clever when it opened, or did they feel told?
The last one is the whole game. Everything else on this page is in service of that single feeling, and a puzzle that misses it was not saved by being clever.
Common questions
These are the questions we see most from people designing their own.
What kinds of puzzles work best in an escape room?
Ciphers and codes, pattern recognition, physical assembly, and information puzzles where the answer is distributed across several documents. What consistently works badly is anything requiring outside knowledge, anything with a single point of entry, and anything where the answer cannot verify itself.
How hard should an escape room puzzle be?
Hard enough that the solve feels earned, easy enough that a stuck group can describe what they are stuck on. We design for the median player and use tiered hints to serve the tails, rather than trying to hit one difficulty that suits everyone. Across a whole game we mix it deliberately, so only some puzzles sit at the hard end and the rest are a step easier.
How long should a puzzle take?
We aim for twenty minutes as the ceiling on any single puzzle. Longer than that and it is usually several puzzles wearing a coat, which is fine as long as it has internal checkpoints so progress stays visible.
Do I need locks and props to design an escape room at home?
No. Locks are one way to gate progress, and a perfectly good substitute is a written answer checked against a list, an envelope marked with the answer, or an online answer checker. The gate matters less than whether the answer proves itself.
How do I test a puzzle if I designed it myself?
Hand it to someone who has never seen it and stay quiet. Take notes on hesitation rather than on success. Resist explaining, because every explanation you give in testing is one the finished game will not be able to give.
